Onboarding an offshore developer: the first two weeks

Most offshore developer problems start in the first fortnight: missing access, no context, unclear standards. A practical two-week plan that gets a remote developer shipping safely, wherever they are based.

An offshore developer becomes productive fastest when the first two weeks are planned like any other hire: access ready on day one, a guided tour of the codebase, a small real task early, and clear standards for reviews and releases. Distance only magnifies gaps that would hurt a local hire too.

Before day one

  • Accounts ready: code repository, issue tracker, chat, documentation, CI and a staging environment.
  • Access by least privilege: production access later, if at all.
  • A named buddy on your team for questions in the first weeks.
  • The working hours that overlap with the team, agreed and in the calendar.
  • Security basics agreed: a managed device, a password manager and two-factor login.

Week one: context and a first change

  1. 01Day one: introductions, a product demo, the architecture tour, and how work flows from ticket to release.
  2. 02Day two: the local environment running, tests passing, and a walk through the coding standards and the review checklist.
  3. 03Days three to five: a small, real ticket that reaches production with a reviewer alongside.

Week two: a feature and the rhythm

  • A larger ticket owned end to end, with the design discussed before coding.
  • Joining the team’s rituals: stand-ups, planning and retrospectives.
  • Pairing sessions with different people on the team.
  • A short check-in at the end of the week: what is clear, what is not, what slows them down.

Signs it is working

  • Questions come early, in the open channel, not at the end of a task.
  • Pull requests get smaller and reviews get faster.
  • The developer starts suggesting improvements, not only taking tickets.
